A Barrie homeowner collects three window quotes. One comes in thousands below the others. The obvious conclusion is that somebody is overcharging.

Often nobody is. The quotes describe two different jobs.

Panorama Windows and Doors says the single biggest variable in a replacement window quote is the installation method, and it's the item homeowners are least likely to ask about.

"People compare quotes line by line on the glass, the frame material, the warranty," said Alex Soroka, Founder at Panorama Windows and Doors. "Then they miss the thing at the top of the page that actually sets the number. Is this a retrofit or a full-frame? Until you know that, you're comparing apples to a snowblower."

The two methods

A retrofit installation, also called an insert, leaves the existing frame in the wall. The old sash and hardware come out and the new window goes into the frame that's already there. Interior and exterior trim usually stays put.

A full-frame installation, called brick-to-brick on masonry homes, takes the entire assembly out down to the rough opening. New frame, new insulation, new brick mould, new trim.

Published Ontario industry ranges put retrofit installations at roughly $350 to $900 per window and full-frame at $600 to $1,500 or more, with the gap between the two commonly falling between $300 and $800 per opening. Across a whole house, that spread runs into five figures.

Neither one is the better method

Panorama says the industry does homeowners no favours by treating this as a quality question.

"There's no right answer in the abstract," said Alex Soroka. "If your frames are sound, a retrofit is the correct job and paying for full-frame is money you didn't need to spend. If there's rot in that frame, a retrofit seals it into your wall and you've bought yourself a problem you can't see. Frame condition decides it. Not budget, and not what the salesperson wants to sell that week."

The trade-offs are practical. Retrofit is faster, less disruptive, and preserves existing trim, which matters to anyone who's recently painted or renovated. It also costs roughly ten per cent of the glass area, because the new unit sits inside the old frame rather than filling the opening.

Full-frame delivers the tighter seal and the full glass area, and it's the only option when a homeowner wants to change a window's size or shape. It takes longer and usually means some touch-up work on interior walls or exterior cladding.

Choosing the wrong method carries real consequences. Industry guidance warns it can reduce energy performance, void manufacturer warranties, and lead to remediation costs later.

Five questions for any window quote

Panorama suggests homeowners ask every contractor the same five things before comparing prices:

Is this quoted as retrofit or full-frame, and where does it say so in writing?
What did you find when you checked the condition of my existing frames?
If there's rot behind the trim once you open it up, what happens to the price?
Who's responsible for interior and exterior finishing when the job's done?
Are your installers certified, and by whom?

"That third one separates the pros from the rest," said [SPOKESPERSON NAME]. "A contractor who's done this a while has an answer ready, because it happens. If you get a shrug, that's your answer."

On certification

Panorama Windows and Doors is certified under Window Wise, a quality assurance program run by the Siding and Window Dealers Association of Canada that independently audits window contractors and manufacturers, runs installation training, and carries out random inspections of certified jobs. The program registers each job against product and installation criteria and carries a transferable guarantee that stands even if the contractor or manufacturer does not.

Natural Resources Canada advises homeowners not to overlook installation when buying ENERGY STAR windows, noting that a poorly installed window can cause condensation, drafts and water leakage — damage that often stays invisible until it becomes expensive.
